Engaging in Peer Review

There are times when we write in solitary and intend to keep our words private. However, in many cases, we use writing as a way of communicating. We send messages, present and explain ideas, share information, and make arguments. One way to improve the effectiveness of this written communication is through peer-review.

What is Peer-Review?

In the most general of terms, peer-review is the act of having another writer read what you have written and respond in terms of its effectiveness. This reader attempts to identify the writing's strengths and weaknesses, and then suggests strategies for revising it. The hope is that not only will the specific piece of writing be improved, but that future writing attempts will also be more successful. Peer-review happens with all types of writing, at any stage of the process, and with all levels of writers.

Sometimes peer-review is called a writing workshop.

What is a Writing Workshop?

Peer-review sessions are sometimes called writing workshops. For example, students in a writing class might bring a draft of some writing that they are working on to share with either a single classmate or a group, bringing as many copies of the draft as they will need. There is usually a worksheet to fill out or a set questions for each peer-review reader to answer about the piece of writing. The writer might also request that their readers pay special attention to places where he or she would like specific help. An entire class can get together after reading and responding to discuss the writing as a group, or a single writer and reader can privately discuss the response, or the response can be written and shared in that way only.

Whether peer-review happens in a classroom setting or not, there are some common guidelines to follow.

Common Guidelines for Peer-Review

While peer-review is used in multiple contexts, there are some common guidelines to follow in any peer-review situation.

If You are the Writer

If you are the writer, think of peer-review as a way to test how well your writing is working. Keep an open mind and be prepared for criticism. Even the best writers have room for improvement. Even so, it is still up to you whether or not to take the peer-review reader's advice. If more than one person reads for you, you might receive conflicting responses, but don't panic. Consider each response and decide for yourself if you should make changes and what those changes will be. Not all the advice you get will be good, but learning to make revision choices based on the response is part of becoming a better writer.

If You are the Reader

As a peer-review reader, you will have an opportunity to practice your critical reading skills while at the same time helping the writer improve their writing skills. Specifically, you will want to do as follows:

Read the draft through once

Start by reading the draft through once, beginning to end, to get a general sense of the essay as a whole. Don't write on the draft yet. Use a piece of scratch paper to make notes if needed.

Write a summary

After an initial reading, it is sometimes helpful to write a short summary. A well written essay should be easy to summarize, so if writing a summary is difficult, try to determine why and share that with the writer. Also, if your understanding of the writer's main idea(s) turns out to be different from what the writer intended, that will be a place they can focus their revision efforts.

Focus on large issues

Focus your review on the larger writing issues. For example, the misplacement of a few commas is less important than the reader's ability to understand the main point of the essay. And yet, if you do notice a recurring problem with grammar or spelling, especially to the extent that it interferes with your ability to follow the essay, make sure to mention it.

Be constructive

Be constructive with your criticisms. A comment such as "This paragraph was boring" isn't helpful. Remember, this writer is your peer, so treat him/her with the respect and care that they deserve. Explain your responses. "I liked this part" or "This section doesn't work" isn't enough. Keep in mind that you are trying to help the writer revise, so give him/her enough information to be able to understand your responses. Point to specific places that show what you mean. As much as possible, don't criticize something without also giving the writer some suggestion for a possible solution. Be specific and helpful.

Be positive

Don't focus only on the things that aren't working, but also point out the things that are.

With these common guidelines in mind, here are some specific questions that are useful when doing peer-review.

Questions to Use

When doing peer-review, there are different ways to focus a response. You can use questions that are about the qualities of an essay or the different parts of an essay.

Questions to Ask about the Qualities of an Essay

When doing a peer-review response to a piece of writing, one way to focus it is by answering a set of questions about the qualities of an essay. Such qualities would be:

Organization

  • Is there a clearly stated purpose/objective?
  • Are there effective transitions?
  • Are the introduction and conclusion focused on the main point of the essay?
  • As a reader, can you easily follow the writer's flow of ideas?
  • Is each paragraph focused on a single idea?
  • At any point in the essay, do you feel lost or confused?
  • Do any of the ideas/paragraphs seem out of order, too early or too late to be as effective as they could?

Development and Support

  • Is each main point/idea made by the writer clearly developed and explained?
  • Is the support/evidence for each point/idea persuasive and appropriate?
  • Is the connection between the support/evidence, main point/idea, and the overall point of the essay made clear?
  • Is all evidence adequately cited?
  • Are the topic and tone of the essay appropriate for the audience?
  • Are the sentences and word choices varied?

Grammar and Mechanics

  • Does the writer use proper grammar, punctuation, and spelling?
  • Are there any issues with any of these elements that make the writing unreadable or confusing?

Revision Strategy Suggestions

  • What are two or three main revision suggestions that you have for the writer?

Questions to Ask about the Parts of an Essay

When doing a peer-review response to a piece of writing, one way to focus it is by answering a set of questions about the parts of an essay. Such parts would be:

Introduction

  • Is there an introduction?
  • Is it effective?
  • Is it concise?
  • Is it interesting?
  • Does the introduction give the reader a sense of the essay's objective and entice the reader to read on?
  • Does it meet the objective stated in the introduction?
  • Does it stay focused on this objective or are there places it strays?
  • Is it organized logically?
  • Is each idea thoroughly explained and supported with good evidence?
  • Are there transitions and are they effective?
  • Is there a conclusion?
  • Does it work?

Peer-Review Online

Peer-review doesn't happen only in classrooms or in face-to-face situations. A writer can share a text with peer-review readers in the context of a Web classroom. In this context, the writer's text and the reader's response are shared electronically using file-sharing, e-mail attachments, or discussion forums/message boards.

When responding to a document in these ways, the specific method changes because the reader can't write directly on the document like they would if it were a paper copy. It is even more important in this context to make comments and suggestions clear by thoroughly explaining and citing specific examples from the text.

When working with an electronic version of a text, such as an e-mail attachment, the reader can open the document or copy/paste the text in Microsoft Word, or other word-processing software. In this way, the reader can add his or her comments, save and then send the revised document back to the writer, either through e-mail, file sharing, or posting in a discussion forum.

The reader's overall comments can be added either before or after the writer's section of text. If all the comments will be included at the end of the original text, it is still a good idea to make a note in the beginning directing the writer's attention to the end of the document. Specific comments can be inserted into appropriate places in the document, made clear by using all capital letters enclosed with parenthesis. Some word-processing software also has a highlighting feature that might be helpful.

Benefits of Peer Review

Peer-review has a reflexive benefit. Both the writer and the peer-review reader have something to gain. The writer profits from the feedback they get. In the act of reviewing, the peer-review reader further develops his/her own revision skills. Critically reading the work of another writer enables a reader to become more able to identify, diagnose, and solve some of their own writing issues.

A step-by-step guide to peer review: a template for patients and novice reviewers

While relatively novel, patient peer review has the potential to change the healthcare publishing paradigm. It can do this by helping researchers enlarge the pool of people who are welcome to read, understand and participate in healthcare research. Academic journals who are early adopters of patient peer review have already committed to placing a priority on using person-centred language in publicly available abstracts and focusing on translational and practical research.

A wide body of literature has shown that including people with lived experiences in a truly meaningful way can improve the quality and efficiency of health research. Traditionally considered only as ‘subjects’ of research, over the last 10–15 years, patients and care partners have increasingly been invited to contribute to the design and conduct of studies. Established institutions are increasingly recognising the distinctive expertise patients possess—many patients have acquired deep insights about their conditions, symptoms, medical treatments and quality of healthcare delivery. Among some funders, including the views of patients is now a requirement to ensure research proposals are meaningful to persons with the lived experience of illness. Further illustrating these developments, patients are now involved in reviewing and making recommendations as part of funding institutions, setting research agendas and priorities, being funded for and leading their own research and leading or coauthoring scholarly publications, and are now participating in the peer review process for academic journals. 1–5 Patients offer an outsider’s perspective within mainstream healthcare: they have fewer institutional, professional or social allegiances and conflicts of interest—factors recognised as compromising the quality of research. Patient involvement is essential to move away from rhetorical commitments to embrace a truly patient-centred healthcare ecosystem where everyone has a place at the table.

As people with lived health experiences climb a ladder of engagement in patient–researcher partnerships, they may be asked to act as peer reviewers of academic manuscripts. However, many of these individuals do not hold professional training in medicine, healthcare or science and have never encountered the peer review process. Little guidance exists for patients and care partners tasked with reviewing and providing input on manuscripts in search of publication.

In conversation, however, even experienced researchers confess that learning how to peer review is part of a hidden curriculum in academia—a skill outlined by no formal means but rather learnt by mimicry. 6 As such, as they learn the process, novices may pick up bad habits. In the case of peer review, learning is the result of reading large numbers of academic papers, occasional conversations with mentors or commonly “trial by fire” experienced via reviewer comments to their own submissions. Patient reviewers are rarely exposed to these experiences and can be at a loss for where to begin. As a result, some may forgo opportunities to provide valuable and highly insightful feedback on research publications. Although some journals are highly specific about how reviewers should structure their feedback, many publications—including top-tier medical journals—assume that all reviewers will know how to construct responses. Only a few forward-thinking journals actively seeking peer review from people with lived health experiences currently point to review tips designed for experienced professionals. 7

As people with lived health experiences are increasingly invited to participate in peer review, it is essential that they be supported in this process. The peer review template for patients and novice reviewers ( table 1 ) is a series of steps designed to create a workflow for the main components of peer review. A structured workflow can help a reviewer organise their thoughts and create space to engage in critical thinking. The template is a starting point for anyone new to peer review, and it should be modified, adapted and built on for individual preferences and unique journal requirements. Peer reviews are commonly submitted via website portals, which vary widely in design and functionality; as such, reviewers are encouraged to decide how to best use the template on a case-by-case basis. Journals may require reviewers to copy and paste responses from the template into a journal website or upload a clean copy of the template as an attachment. Note: If uploading the review as an attachment, remember to remove the template examples and writing prompts .

Peer review template for patients and other novice reviewers

It is important to point out that patient reviewers are not alone in facing challenges and a steep learning curve in performing peer review. Many health research agendas and, as a result, publications straddle disciplines, requiring peer reviewers with complementary expertise and training. Some experts may be highly equipped to critique particular aspects of research papers while unsuited to comment on other parts. Curiously, however, it is seldom a requirement that invited peer reviewers admit their own limitations to comment on different dimensions of papers. Relatedly, while we do not suggest that all patient peer reviewers will be equipped to critique every aspect of submitted manuscripts—though some may be fully competent to do so—we suggest that candour about limitations of expertise would also benefit the broader research community.

As novice reviewers gain experience, they may find themselves solicited for a growing number of reviews, much like their more experienced counterparts or mentors. 8 Serving as a patient or care partner reviewer can be a rewarding form of advocacy and will be crucial to harnessing the feedback and expertise of persons with lived health experiences. As we move into a future where online searches for information are a ubiquitous first step in searching for answers to health-related questions, patient and novice reviewers may become the much-needed link between academia and the lay public.

How to write a peer review

Understanding the principles, forms and functions of peer review will enable you to write solid, actionable review reports. It will form the basis for a comprehensive and well-structured review, and help you comment on the quality, rigor and significance of the research paper. It will also help you identify potential breaches of normal ethical practice.

This may sound daunting but it doesn’t need to be. There are plenty of peer review templates, resources and experts out there to help you, including:

Why learn to peer review?

Peer reviewers and editors are gatekeepers of the research literature used to document and communicate human discovery. Reviewers, therefore, need a sound understanding of their role and obligations to ensure the integrity of this process. This also helps them maintain quality research, and to help protect the public from flawed and misleading research findings.

Learning to peer review is also an important step in improving your own professional development.

You’ll become a better writer and a more successful published author in learning to review. It gives you a critical vantage point and you’ll begin to understand what editors are looking for. It will also help you keep abreast of new research and best-practice methods in your field.

We strongly encourage you to learn the core concepts of peer review by joining a course or workshop. You can attend in-person workshops to learn from and network with experienced reviewers and editors. As an example, Sense about Science offers peer review workshops every year. Peer review templates are helpful to use as you work your way through a manuscript. Beyond following a template, it’s worth asking your editor or checking the journal’s peer review management system. That way, you’ll learn whether you need to follow a formal or specific peer review structure for that particular journal. If no such formal approach exists, try asking the editor for examples of other reviews performed for the journal. This will give you a solid understanding of what they expect from you.

Understand what a constructive peer review looks like by learning from the experts.

Co-reviewing

Co-reviewing (sharing peer review assignments with senior researchers) is one of the best ways to learn peer review. It gives researchers a hands-on, practical understanding of the process.

In an article in The Scientist , the team at Future of Research argues that co-reviewing can be a valuable learning experience for peer review, as long as it’s done properly and with transparency. The reason there’s a need to call out how co-reviewing works is because it does have its downsides. The practice can leave early-career researchers unaware of the core concepts of peer review. This can make it hard to later join an editor’s reviewer pool if they haven’t received adequate recognition for their share of the review work. (If you are asked to write a peer review on behalf of a senior colleague or researcher, get recognition for your efforts by asking your senior colleague to verify the collaborative co-review on your Web of Science researcher profiles).

The Web of Science Academy course ‘Co-reviewing with a mentor’ is uniquely practical in this sense. You will gain experience in peer review by practicing on real papers and working with a mentor to get feedback on how their peer review can be improved. How to plan and guide in-class peer review.

Incorporating peer review into your course can help your students become better writers, readers, and collaborators. However, peer review must be planned and guided carefully.

The following suggestions for planning and guiding peer review are based on our approach to peer review. This approach implements four key strategies:

  • Identify and teach the skills required for peer review.
  • Teach peer review as an essential part of the writing process.
  • Present peer review as an opportunity for students to learn how to write for an audience.
  • Define the role of the peer-reviewer as that of a reader, not an evaluator.

These tips are are organized in four areas:

Before the Semester Starts

During the semester and before the first peer-review session, during and after peer-review sessions, peer review is challenging work.

The Center for Teaching and Learning provides sample worksheets (Peer Review Worksheet for Thesis-Driven Essay) that may be adapted to suit various types of courses and genres of writing.

1. Determine how peer review will fit into the course.

A. Decide which writing assignments will include a peer-review session. Given the time that is required to conduct peer-review sessions successfully (see below), in undergraduate courses, peer review will work best with papers of 5 pages or less. Instructors who want to incorporate peer-review sessions for longer papers will have to ask students to complete part of the work outside of class (e.g. reading peers’ papers and preparing written comments); such an approach is likely to be more successful if students first practice peer review during class, with the guidance of the instructor.

B. Decide when peer-review sessions will occur.  The ideal time for peer review is after students have written a complete draft of a paper, but while there is still time for substantial revision.

Each peer-review session will require at least one class period. While it is possible to complete a session in one hour, a one-and-one-half hour class period is preferable (see below for a detailed discussion of how to structure peer-review sessions).

As you look over your course schedule, make time for a “mock” peer-review session before you ask students to review one another’s writing, so that they can learn to identify and begin practicing the skills necessary for peer review. Before the semester begins, furthermore, you should find a short sample paper that will serve as the focus of the “mock” peer review. You can also write this short paper yourself (for more detailed suggestions on how to set up a mock peer-review session, see below).

Instructors should schedule the first peer-review session early in the semester to give students time to get to know one another and to develop peer-review skills. The atmosphere of trust and mutual respect that is necessary for the success of peer-review sessions does not develop instantaneously. Ideally, the first peer-review session should focus on a short piece of writing, such as a paragraph or two, so that students develop comfort with giving and receiving feedback before taking on the task of reading longer papers.

2. Design peer-review worksheets that students will complete during each peer-review session.

These worksheets  should include specific tasks that reviewers should complete during the session. The guidance you provide on the worksheets should help students stay “on task” during the session and should help them discern the amount of commenting that is desirable.

The role of the peer-reviewer should be that of a reader, not an evaluator or grader. Do not replicate the grading criteria when designing these worksheets. Your students will not necessarily be qualified to apply these criteria effectively, and they may feel uncomfortable if they are given the responsibility to pronounce an overall judgment on their peers’ work.

Peer-review worksheets should ask the reviewer to begin by offering a positive comment about the paper. After that point, the peer-reviewer role in commenting should be descriptive: each reviewer should describe his response to the paper. For example, a peer-reviewer might write: “I found this description very clear” or “I do not understand how this point relates to your thesis.” The worksheet should give students specific tasks to complete when recording their response to a paper (Nilson 2003). Where evaluation is required, it should be based on the reviewer’s impressions as a reader. Examples of specific tasks include:

  • Indicate which parts of the paper the reader finds most or least effective, and why
  • Identify or rephrase the thesis
  • List the major points of support or evidence
  • Indicate sentences or paragraphs that seem out of order, incompletely explained, or otherwise in need of revision

Performing these tasks should enable each peer-reviewer to provide the writer with a written response that will help the writer determine which parts of the paper are effective as is, and which are unclear, incomplete, or unconvincing.

Do not require students to tell the writer how to revise the paper. Advanced undergraduates, students who have been meeting in peer-review groups for an extended time, and graduate students may be able to handle adding more directive responses (e.g. suggesting that the writer make specific changes).

3. During the course-planning process, think carefully about the kind of comments that you will provide students when you review drafts and grade papers.

With your comments, you can model for your students the qualities you would like to see reflected in their comments as peer-reviewers. For example, you can give them examples of comments that are descriptive and specific.

4. Decide whether and how you will grade students’ contributions to peer-review sessions.

One way to communicate to students the importance of peer review and the skills it requires is to grade their contributions to the peer-review process. If you do grade students’ performances in peer review, you will need to decide ahead of time what exactly you will be grading and what criteria you will use to judge their achievement. Furthermore, you might decide to use a straightforward -√/ √/ √+ system, or you might assign a point-value to different aspects of the work required for peer review. You should then decide how to incorporate each peer-review score into the course grade or into the grade earned for each paper.

The following example illustrates a point-system approach to grading student performance in peer review:

Brought 2 copies of paper to class: 5 pts Provided peers with specific, constructive written feedback: 0-5 pts Participated actively in discussion of each paper: 0-5 pts Wrote specific response to peers’ feedback: 0-5 pts Total score for each peer-review session: 0-20 pts.

This example makes it clear that those students who do not bring a draft to be peer-reviewed would nevertheless earn points by acting as reviewers of their peers’ work. Of course, if you use such a point-system, you will need to explain to the students the criteria by which you judge their performance in each category. Providing students with graded examples will help to clarify these criteria.

Whatever you decide regarding whether and how you will grade each student’s performance in peer review, you should observe and evaluate what students are doing during peer review so that you can give them some feedback and suggestions for improvement throughout the semester (see below for further suggestions on how to observe and evaluate peer review).

1. Hold a “mock” peer-review session.

First, copy and distribute a brief sample paper. You can either use a paper submitted by a student in an earlier semester (block-out the name and ask the student’s permission to distribute the paper) or write a sample paper yourself, approximating a draft that would be typical of students in your course. Next, ask students to take 5 minutes to read the paper and 10 minutes to write some comments, using a peer-review worksheet. If time allows, you can ask students to work in groups of 3-4 to produce written comments; if you do so, give them an additional 5-10 minutes for group discussion.

After students have produced written comments individually or as a group, use a document camera or overhead projector to display a blank peer-review worksheet. Then, ask students to present their reviewing comments to the class and use these to write comments on the displayed worksheet. When necessary, follow-up with questions that help the students phrase their comments in more specific and constructive ways. For example, if a student comments, “I like the first paragraph,” you might ask, “can you tell the writer what you find effective or appealing about that paragraph? And why?” Your aim should be to help students understand that the point of their comments should be to describe their experience as readers with specific language, not to praise or condemn their peers or to tell the peer how they would write the paper. Note that while students often hesitate to give specific feedback to a writer face-to-face, they may actually be overly critical when critiquing something written by a writer who is not present. Therefore, it might be helpful to direct students to construct their comments as if the writer were indeed in the room, listening.

2. Teach students how to think about, respond to, and use comments by peer-reviewers.

Just as your students will need to learn and practice the skills involved in providing constructive feedback on their peers’ writing, they will also need to learn how to respond, as writers, to the feedback they receive. Therefore, you might consider including in the “mock” peer-review session, described above, an exercise in which you ask your students to put themselves in the position of the writer and come up with a plan for revision based on the comments that they and their classmates have formulated in response to the sample paper.

Students must learn how to approach a peer-review session with an open mind (and a thick skin, perhaps). Often, undergraduate students go into a peer-review session thinking that their papers are essentially “done” and need to be edited or changed only slightly. Thus they “hear” only those responses that confirm this view and they end up making very few changes to their papers after the peer-review session and before submitting the final draft to the instructor. Alternatively, they can become so discouraged by what they view as a negative response from a peer that they are not able to discern what is useful about those responses.

To help students resist the understandable temptation to become either discouraged or defensive during the peer-review session and to help them focus on listening carefully to their peers’ comments, it is useful to institute a rule that prohibits writers from speaking when peer-reviewers are offering feedback. An exception might be made in a case in which the writer does not understand a reviewer’s comments and needs to ask for more information.

In addition, instructors should require each writer to respond in writing to their peers’ comments. This written response can be recorded directly on the peer-review worksheet, or it can take the form of an informal letter (addressed to the peer-reviewers). Alternatively, instructors might require each writer to sketch out a plan for revision that 1) indicates any changes she will make in response to the reviewers’ comments and 2) explains any decisions she has made to disregard a specific comment or suggestion.The point of such writing exercises is to ask students to take their peers’ comments seriously and to think carefully about how readers respond to the choices they have made in their writing–even if that means determining that they will decide not to make changes based on those comments.

3. Assign three students to each peer-review group: maintain the same groups throughout the semester.

With groups of three, each student will be reviewing the papers of two peers during each peer-review session, but each group will discuss three papers (for detailed instructions on how to structure each session, see below).

It is best to assign students to groups, rather than to have them define the groups themselves. Students often want to form groups with friends, which may actually create difficulties. As you may want to explain to your students, it can be more difficult to provide honest feedback to a writer when that writer is a friend. Moreover, assigning students to the groups will allow the instructor to ensure that the groups are heterogeneous in terms of, for example, student ability, gender, race, and academic major. Such heterogeneity can enhance student learning in groups (Millis 2002).

Maintaining the groups throughout the semester will help your students build the trust that is necessary for peer review to be successful (Millis 2002). You should only reassign students to another group in the rare case when one or two group members drop the course. You should encourage your students to speak with you if they find that their peer-review groups are not functioning as well as desired, but you should also make it clear that you are interested in helping them find ways to work together to solve whatever problems have surfaced.

4. Ask each student to bring 2 copies of his or her paper to class on the designated day.

You can tell students that these copies are required, but if they do not bring copies of their own paper to class, they should come to class anyway, so that they can act as reviewers of other students’ papers.

1. Structure each peer-review session: give students clear instructions and time limits.

To start each session, distribute peer-review worksheets (see above), explain how students should complete the worksheets, set time limits, and ask each group to designate one person as a time-keeper to make sure that the group stays on schedule.

Peer-review sessions can be accomplished during one-hour classes, but instructors may find that a 90-minute class is preferable. If you teaching a one-hour or 50 minute class, consider asking students to read their peers’ papers before coming to class, then spending the first 10 minutes reviewing the paper and writing comments.

The following is a peer-review schedule that can work in a 90-minute class.

I.  When papers are around three pages long, peer-reviewers should spend about 20-25 minutes reading and reviewing each paper: 15 minutes reading the paper (tell students to read each paper twice) and 5-10 minutes writing comments. You should lengthen the time limit when necessary, for instance when papers are longer or when they are written in a foreign language. This schedule will mean that during the first 45-50 minutes of class, each student will be reading and writing comments on papers written by two peers.

II.  After all 3 students have finished commenting on the two papers submitted by their peers, the group should then devote 5-10 minutes to a “discussion” of each paper (spending a total of 15-30 minutes discussing three papers). During this discussion, the 2 reviewers should present spoken feedback to the writer. If reviewers feel uncomfortable with providing spoken feedback, they might start by reading their written comments out loud to the writer. Doing so can produce the added benefit of helping the reviewers clarify their written comments. As noted above, the writer of the paper should not speak during this discussion, except perhaps to ask a clarifying question.

2. Take an active role in observing the progress of each group and offering guidance when appropriate.

Even with clear instructions, peer-review sessions can go awry. Circulate throughout the session to make sure that the groups stay focused. Listen carefully to the spoken feedback, and use questions to help students make their comments as specific and descriptive as possible. For example, if you hear a student saying, “I was confused by the third paragraph,” you might prompt them to say more by asking, “Can you tell the writer where you got lost?” or “What word or phrase confused you? Why?” Students will soon learn to supply such details themselves.

Paying attention to how the groups are functioning overall can help you determine whether you need to give additional guidance to the class as a whole. For example, you might tell students that you noticed that many groups seem to be rushing through the spoken feedback period for each paper, and that even reviewers who wrote detailed and constructive comments on the worksheet are giving only cursory responses when speaking to the writer (e.g. “I thought you did a good job,” or “Your paper was interesting”). You might then remind them that they do not need to present an overall judgment of the paper, but they should try to say something specific that can help the writer revise the paper.

3. Have each student submit the completed peer-review worksheets when they turn-in the final drafts of their papers.

Whether or not you are grading the responses that reviewers and writers write on the peer-review worksheets, you should read the completed worksheets to get a sense of what students are actually doing during the peer-review sessions and how they are responding to one another’s comments. Having the students turn in the worksheets also helps you communicate to them that you are taking the peer-review process seriously. Instructors should also give students feedback on their performance during peer review so that they know what they are doing well and what they should try to improve upon.

4. Regularly assess how the peer-review sessions are going; seek and incorporate student input.

You should review completed peer-review worksheets when you grade papers not only to evaluate individual student performance, but also to gauge the success of the peer-review sessions and to determine what you might do to improve them.

Are students writing thoughtful comments that provide an adequate amount of detail? If not, spend some time in class before the next peer-review session giving students suggestions for how to phrase comments in a specific, constructive way.

Are students using the peer-review worksheets to develop thoughtful responses to peer comments? Are they coming up with plans for revision that take into account at least some of their peers’ comments? Again, if needed, give your students additional guidance and in-class activities that will lead them through the process of identifying potential aspects needing revision and coming up with a plan for revision that takes into account peer comments.

Around midterm, ask students to complete anonymous evaluation forms that include questions such as, “What is the most important insight that I have learned as a result of the peer-review process?” and “What can be done (by the instructor or by students, or both) to make the peer-review sessions run more smoothly?”

Be prepared to hear that the peer-review sessions are not functioning as well as you believe they are, and be open to making changes that incorporate your students’ observations and ideas. In other words, model the same open-mindedness to revision that you want them to display as writers during peer review.

Instructors who ask their students to review their peers’ writing should recall how difficult it is–even after years of experience–to accomplish with efficiency the tasks involved in responding to student writing: reading drafts of papers (usually multiple papers at one sitting), quickly discerning each draft’s strengths and most pressing problems, then formulating specific and well written comments that will help the writer improve the paper. It can also be difficult, even for experienced writers, to respond effectively to the comments they receive from reviewers of their work. It is essential, then, that you plan carefully the guidance you will give your students on how to conduct and utilize peer review, and that you give them a chance to reflect on the process.

As with any other assignment or activity, a peer review exercise should be constructed with learning outcomes in mind.  Do you want students to gain skill in editing?  Do you primarily want them to improve as writers?  Are you using this interactive work to build connection and community within the cohort?  All of the above?  How much time do you have to devote to it?  Would it be more effective to move an in-class session to asynchronous homework?  Is the writing assignment iterative?  Is there a way to make the peer review iterative as well?

First, some best practices on including peer review in your course assignments from several organizations on teaching and learning:

  • Planning and Guiding In-Class Peer Review - Washington U in St Louis Center for Teaching and Learning Incorporating peer review into your course can help your students become better writers, readers, and collaborators. However, peer review must be planned and guided carefully.

Next, a couple of first-hand accounts of professors changing up how they incorporate the peer review activities and assignments to overcome student disengagement and dissatisfaction with the way it's usually done:

  • Peer Review Reviewed by Rachel Wagner In this Inside Higher Ed article, one instructor describes her goal of trying to get her students to care about writing, by getting them to care about editing. After a failure to engage students in a one-shot, in-class peer review activity, she reimagined it as an integrated part of writing, with the opportunity to work with a different partner on each assignment.
  • A Better Way to Do Peer Review of Writing in Large Classes by Lauren McCarthy A UMass professor describes making peer review work for a 100+ student lecture by moving it to the online LMS and reaching out to non-participants.

Students may be engaging in a peer review activity for the first time in your classroom.  As the instructor, try to share one or more example of what is expected, what constitutes good, passable, and poor peer review, and possibly even provide a rubric or worksheet as part of the assignment.  The resources below are written for students performing peer review in the classroom, and go into more detail on these best practices and expectations:

Read the entire work before starting your peer review.

Make notes to yourself as you go, but reading the entire work might clarify things that confused you to start - it might be a stylistic choice.  Respect stylistic choices, because their paper is not and should not be just like your paper.

Be explicit about the parts you liked or thought worked well, not just things to fix.

Not only does this make the feedback feel less negative, it can help guide changes to problem areas.

When you suggest changes, be specific.

"This is unclear" is not helpful.  "The purpose of this sentence/the information it's trying to convey is not clear.  Do you mean XYZ or ABC?"

Describe, Evaluate, Suggest

Take a moment to write out your thinking, how the part you're commenting on caught your attention, before making a suggestion.  The Eli Review resource below has a good video describing the technique.

Be constructive and professional in your review!

Drafts are going to have mistakes - that's why they're not finished yet.  The point of peer review is to improve the work.  That only works if your feedback is understandable, helpful, kindly given.

  • Giving Feedback for Peer Review The Purdue Online Writing Lab (OWL) offers advice on all areas and stages of writing. This page comes from their "Writing with Feedback" section.
  • Student Guidelines for Peer Review - Pedagogy in Action This page includes a number of tips and suggestions to provide to students before completing their first peer review assignment. A number of these guidelines have been compiled from the University of Richmond's Writing Center and University of Hawaii at Manoa's Writing Program. Instructors may want to discuss these guidelines with students during a peer review practice session.
  • Describe-Evaluate-Suggest: A Helpful Feedback Pattern - Eli Review Learning to give helpful feedback takes practice. An easy way to start is to follow the describe-evaluate-suggest pattern. Describe-evaluate-suggest doesn’t necessarily describe everything that goes into giving good feedback, but it’s one way for newer reviewers to get started. It also helps to make the feedback writers receive more useful for planning revision. In this video, one of Eli’s co-inventors Bill Hart-Davidson explains how the pattern works.

A peer review is a type of evaluative feedback. It focuses on the strengths and areas of improvement for yourself, your team members, and even the organization as a whole. This form of evaluation can benefit all parties involved, helping to build self-awareness and grow in new ways that we might not have realized before. Of course, the best examples of peer review feedback are those that are well-received and effective in the workplace, which we will go over in the next section.

As mentioned, peer review feedback is a great way to identify your strengths and weaknesses and those of others. The benefits are two-fold: it helps you grow in new ways that may have been difficult for you before, while also making sure everyone involved feels confident about their abilities moving forward.

For instance, organizations with robust feedback cultures can close any gaps that hinder their performance and seize business opportunities whenever they present themselves. This dual benefit gives them competitive advantages that allow them to grow, along with a more positive workplace. Leading companies that enjoy these types of advantages include Cargill, Netflix, and Google. Peer review feedback can also be a great tool to use for conducting your annual performance reviews. They give managers visibility and insights that might not be possible otherwise. The feedback can help you better understand how your employees view their performance, as well as what they think the company's expectations are of them. This opportunity is especially helpful for those who work remotely—it allows managers to see things that might be missed otherwise.

For example, if an employee works from home often or telecommutes frequently, it can be more difficult for managers to get a sense of how they are doing. This is where peer review feedback comes in—if their peers notice issues that need attention, this provides the manager with valuable insights that might otherwise have gone unnoticed. Everyone must be on the same page about what exactly it is they want from these sessions and how their employees will benefit from receiving them.

A Gallup poll revealed that organizations that give their employees regular feedback have turnover rates that are almost 15% lower than for those employees that didn't receive any. This statistic indicates that regular reviews, including peer reviews, are important. However, so is giving the right kind of peer review feedback.

As such, when you have a peer review session, think about some good examples of the type of feedback that might be beneficial for both parties. These would be the relevant peer review examples you want to use for your organization.

One example would be to discuss ways in which the employee’s performance may have been exemplary when you give them their peer review feedback forms . This conversation gives the person being reviewed an idea about how well they're doing and where their strengths lie in the form of positive feedback. 

On the other hand, it also helps them know there is room for improvement where they may not have realized it before in the form of negative feedback.

Another example would be to discuss how you might improve how the person being reviewed conducts themselves on a day-to-day basis. Again, this action can help someone realize how their performance can be improved and provide them with suggestions that they might not have thought of before.

For example, you may notice that a team member tends to talk more than is necessary during meetings or wastes time by doing unnecessary tasks when other pressing matters are at hand. This type of negative feedback would allow the person receiving it to know what areas they need to work on and how they can improve themselves.

As mentioned previously, peer reviews are a great way of giving an employee concrete suggestions for the areas in which they need improvement, as well as those where their performance is exemplary.

To ensure that your team feels valued and confident moving forward, you should give them the best examples of peer review feedback possible. The following are five examples of what constitutes good peer review feedback:

1. Use anonymity. Keeping them anonymous so that the employee review makes workers feel comfortable with the content and don't feel any bias has entered the review process.

2. Scheduling them frequently enough. A good employee experience with peer reviews involves scheduling them often enough so that no one has an unwelcome surprise come annual or biannual performance appraisal time.

3. Keep them objective & constructive. Keep peer review feedback objective and constructive—your goal is to help improve the peers you're reviewing so they can continue to do an even better job than before!

4. Having key points to work on. Ask questions such as: what is the goal? And what does the company want people to get out of each session?

5. The right people giving the peer review . Personnel familiar with the employee's work should be the ones doing the employee evaluation, rating the reviewer's performance, and providing peer feedback.

You can use the following positive performance appraisal phrases to recognize and coach your employees for anything from regularly scheduled peer reviews to biannual and annual appraisals:

  • "I can always count on you to..." ‍
  • "You are a dependable employee who meets all deadlines." ‍
  • "Your customer service is excellent. You make everyone feel welcome and comfortable, no matter how busy things get." ‍
  • "The accounting work that you do for our team helps us out in the long run." ‍
  • "I appreciate your helpfulness when it comes to training new employees. You always seem willing to take some time out of your day, even though you're busy with other tasks, to show them how we do things here at [COMPANY]." ‍
  • "It's so nice to see you staying on top of your work. You never miss a deadline, and that is very important here at [COMPANY]." ‍
  • "I can always count on you when I need something done immediately." ‍
  • "Your communication skills are exceptional, and I appreciate the way you always get your point across clearly." ‍
  • "You are always willing to lend an ear if someone needs help or has a question about something. You're great at being the go-to person when people need advice." ‍
  • "I appreciate your ability to anticipate our customers' needs."

Negative performance review phrases can be helpful if handled the right way and often contribute to improving the employee's performance. 

Here are some examples of effective negative performance review phrases you can use:

  • "You seem to struggle with following the company's processes. I would like to see you get better at staying on top of what needs to be done and getting it done on time." ‍
  • "I'm concerned that your work quality has slipped lately. You're still meeting deadlines, but some of your work seems rushed or incomplete. I want to make sure that you're giving everything the attention it deserves." ‍
  • "I noticed that you've been getting a lot of customer complaints lately. Is there anything going on? Maybe we can work together and come up with some solutions for how things could be better handled in the future?" ‍
  • "You seem overwhelmed right now, and it's affecting your work quality. I want to help you figure out how we can better distribute the workload so that you're not feeling like this anymore."

When giving peer review feedback to remote teams, it is essential for everyone involved that the employee being reviewed feels comfortable and respected. And whether a peer or direct report gives the remote employee a review, the most effective way to ensure this happens is by providing open communication and constructive feedback throughout the process.

However, when you work remotely, it can be difficult to get the opportunity for peer feedback. However, there are ways of ensuring that such a process is still beneficial and productive.

The following are some examples of how to go about giving effective peer review feedback when working virtually:

  • Take advantage of webcams or video conferencing to make sure that you can see the employee's facial expressions and monitor body language during a performance review, remote or otherwise. ‍
  • Just like with any in-person performance review, it's critical to schedule a regular time for sessions so they don't catch anyone by surprise. ‍
  • Make it clear at both your end as well as theirs what the overall goal is—this helps them prepare ahead of time and ensures there are no unforeseen surprises. ‍
  • Ensure that you keep the feedback objective with constructive criticism, as this is what will allow them to improve their performance in a way that they can take advantage of immediately. Include all these key points in your company peer review templates also. ‍
  • Be prepared for these sessions by having a list of key points you want to cover with your peer reviewer—this helps guide the conversation while ensuring no important points are overlooked.

When employees enjoy their work, understand their goals, and know the values and competencies of the job, job satisfaction increases, along with their performance. In addition, the link between productivity and effective feedback is well established. For instance, 69% of workers said they would work harder if their efforts were recognized, according to LinkedIn.

Continuous and regularly scheduled performance appraisal feedback helps with employee development, clarifies expectations, aligns goals, and motivates staff (check out our article Peer Review Feedback to find out why peer feedback is so essential), establishing a positive workplace. Lastly, a workplace that dedicates itself to motivating people to be better will improve employee engagement and the levels of performance.

If you haven't implemented a culture for using feedback yet, there are several effective ways to go about it. One good way to kick things off is to first identify teams or some other similar organizational unit and have them experiment with the social feedback system.

While the frequency of peer reviews should be given every three to four weeks, or even at the end of a project sprint , the cycles for building a strong feedback culture can be quarterly or monthly, depending on your preferences and operations.

After the three cycles are finalized, you typically have built up enough feedback information to start the organization on its path to a strong feedback culture.

Knowing these peer review feedback examples and tips on giving them to remote teams will help you become more comfortable with this type of evaluative discussion. It can be difficult at first, but remember that the benefits are worth it! And remember: when giving peer review feedback, make sure you keep each session objective. This helps ensure they're constructive and that both parties walk away feeling as though they've learned a lot from them.

Peer editing

Peer editing can be done during class time or electronically outside of class, as the documents below--from Northwestern instructors--illustrate.  The questions that students respond to can vary according to the nature of the assignment and the purpose of the peer review.

peer editing sheets for drafts Peer editing sheets for two essay assignments in a freshman seminar.  Providing very specific questions helps the editors give useful feedback and suggestions. 

peer feedback form literature seminar Students exchange drafts in class, complete the peer feedback form, and then discuss their written comments with one another.  Students submit the forms with their drafts so that I can read them.  I frequently refer to their peers' comments when I am writing my own comments on their drafts.
